I'll be editing the icon for BurningBlade in this guide. After finding the icon you want to edit then open it with Photoshop [or any image editor that supports DDS files]
If your using Photoshop and you have a icon opened you should see something like this
[Only registered and activated users can see links. Click Here To Register...]
Just click the OK button when this pops up and then you should see the icon you want to edit

Just edit the icon to whatever you want. This is what I had when I was finished.

Next is a VERY IMPORTANT step. You`ll need to set up a Alpha Channel that will Mask the icon. [In other words.. You set up a mask to remove all that extra gray that you don't want showing up on the icon]
This is what the Icon looks like if you don't have a Mask for your Item
[Only registered and activated users can see links. Click Here To Register...]
To make the alpha channel, go to the channel tab
[Only registered and activated users can see links. Click Here To Register...]
You should see a channel named "Alpha 1" and when you click on it.. You'll see a black&white image.
[Only registered and activated users can see links. Click Here To Register...]
This black&white image shows what will be viewed and what won't be viewed..
White = Visible
Black = Invisible
P.S. I can't really explain it that well T_T So just bare with it
So just make the mask by selecting what you want to be visible in the icon

After creating/editing the Alpha channel you need to save it as DDS format and then if your using Photoshop, then use these settings
